A practical operating model for product-content ownership, decisions, review and exceptions in a furniture business.

How to Design a Furniture Product-Content Operating Model

An operating model answers a few unglamorous but important questions: who decides, who does the work, what counts as ready and what happens when something is wrong.

Without those answers, product content is owned by whoever has the deadline.

Start with six decisions

You do not need a large governance program. You need named decision rights for the areas that repeatedly cause delay.

1. Product identity

Who decides whether an incoming row is a new product, a variant or an update to something already held?

This decision should sit with someone who understands both the supplier range and your internal SKU structure.

2. Specification

Who resolves conflicting dimensions, materials or product claims?

The person entering data should not be expected to guess. Give them a route to a product or supplier expert and record the answer in the base catalog.

3. Commercial values

Who owns cost, trade, sale price and VAT rules?

Formula columns can calculate values such as trade price from cost and margin. Per-channel values can differ without overwriting the base record. The commercial owner still decides the inputs and rule.

4. Customer-facing content

Who approves titles, descriptions and imagery?

Marketing may own the voice and visual standard, while product teams confirm factual accuracy. Keep those approvals distinct so a well-written error does not pass as finished content.

5. Destination requirements

Who maintains the requirements for each retailer, marketplace or internal output?

This normally sits close to ecommerce or channel operations. Their job is not to own every product fact; it is to define what the destination needs and respond to rejections.

6. Retirement and change

Who acts when a fabric is discontinued, a price changes or an asset is replaced?

If nobody owns the change after launch, the catalog starts aging immediately.

Separate accountability from contribution

Several teams may contribute. One person should remain accountable for the catalog as a working whole.

A simple split might look like this:

The job titles will vary. The principle should not: contribution can be shared; final accountability cannot.

Set three working rhythms

Intake review

Run this for every new supplier file or range. Confirm identity, missing fields, materials, assets and exceptions before enrichment begins.

Readiness review

Run this against a named destination. A range can be ready for your own site and unready for a retailer. Review the blockers, not an average completeness score.

Change review

Run this on a regular cadence after launch. Look at price changes, discontinued materials, failed channel submissions and assets waiting for replacement.

The frequency depends on range size and rate of change. The important part is that maintenance has a place in the calendar.

Define one escalation route

When the supplier file conflicts with an existing record, the person doing the import needs to know what happens next.

Use a short exception record:

  • Product or variant affected
  • Conflicting values
  • Source of each value
  • Person who can decide
  • Deadline and affected destination
  • Decision made

Do not hide the disagreement by choosing the most convenient value. Make the unresolved fact visible and route it.
